What an SEO Company in South Africa Actually Does
Three definitions worth being precise about before you spend anything.
SEO in the South African context. Search engine optimization is the work of making your website the answer Google returns when a South African types a buying-intent query into google.co.za. In practice that splits into three distinct battlegrounds: the local map pack (driven by your Google Business Profile and citations), the standard organic listings (driven by content, technical health and links), and AI-generated answers (driven by structure, clarity and entity authority). Most SA agencies compete in one of the three. The businesses that win compete in all three.
Why the SA search market is different. Search volumes here are a fraction of the US or UK, which changes the maths entirely. A keyword doing 300 searches a month in Johannesburg can be worth more than one doing 12,000 in a US metro, because the competition is thinner and the intent is sharper. Volume-led strategies therefore fail here: you build around clusters of low-volume, high-intent queries instead of chasing one head term. The strongest local competitor in most SA service niches ranks for well under 200 organic keywords. That is a beatable number.
Where we sit. Position Xero is a founder-led performance marketing shop run from South Africa. We are new and we say so plainly, so instead of client logos you get a published rate card, a public methodology, and a willingness to tell you when SEO is the wrong spend and paid search would get you there faster.
What SEO Really Costs in South Africa
Typical South African market rates from published agency pricing — not our figures. Use them to sanity-check any quote you receive.
| Service | Typical SA market rate | What to watch for |
|---|---|---|
| Agency SEO retainer | R11,500 – R25,000+/month | Ask whether content production is included or billed on top |
| SMB digital package | R1,200 – R6,500/month | Usually freelancer or small studio; often reporting-heavy |
| Agency-tier digital package | R7,500 – R25,000+/month | Excludes ad spend; confirm the split in writing |
| Meta ads management | From ~R10,500/month | Ad spend budgeted separately, commonly from ~R3,000/month |
| Website design (once-off) | R1,990 – R120,000+ | Cape Town averages around R11,561 for a five-page site |
| Solar cost per lead | ~R450 residential to R3,500+ commercial | Commercial leads cost more but carry far larger system values |
The market pattern is consistent: month-to-month or a short three-to-six-month minimum, with ad spend always billed separately from the management fee. If an agency asks for a twelve-month lock-in, ask what they are protecting themselves from.
We Bill Monthly With No Lock-In — SEO Starts at $600/Month
Local SEO starts at $600 per month and full SEO (technical, on-page, AI SEO and content) starts at $1,000 per month. We quote in US dollars because that is our rate card; at approximately R18 to the dollar that is roughly R10,800 and R18,000 per month. That conversion is an approximate guide only, the rand moves, and we will quote you in your currency before you commit to anything.
Local SEO — from $600/mo
Google Business Profile setup and optimization, SA citation building, location page architecture, review-request systems, and monthly map pack rank tracking by suburb rather than by city.
Full SEO — from $1,000/mo
Everything in local, plus technical audits and fixes, Core Web Vitals, schema markup, keyword-cluster content production, internal linking, and AI search optimization. See the complete SEO service breakdown.
What is never hidden
Ad spend is yours and goes straight to the platform. Content, tools and third-party costs are itemized. The full rate card across every service we offer is public.
Local SEO for South African Service Businesses
We work remotely with businesses across Johannesburg, Cape Town, Durban, Pretoria, Sandton, Centurion and Gqeberha. Here is what actually moves local rankings in those markets.
Your Google Business Profile is the whole game
The map pack runs on its own ranking system: proximity, prominence and relevance, only one of which is fully in your control. Complete every field, choose the primary category with precision, post regularly, answer questions. If you travel to customers rather than receive them, hide the street address and define service areas instead — a visible address you cannot verify gets profiles suspended.
SA citations, not US directories
Copying a US citation checklist wastes months. The sources that carry weight here are Yellow Pages South Africa, Brabys, Snupit, Hotfrog, Cylex and Ananzi, plus Bing Places and Apple Business Connect. Name, address and phone must be byte-identical across every one of them, including whether you write “Street” or “St”.
Industry body listings are underrated links
SA regulatory and trade bodies publish authoritative, rarely-exploited member directories: PSIRA for security firms, IOPSA and the PIRB for plumbers, SAPVIA for solar installers, the NHBRC for builders. Hard-to-fake links that double as buyer trust signals.
Reviews are the local ranking lever you control
Review velocity and recency matter more than a single high average. Build the request into your job-completion workflow rather than asking in bursts. Reply to every review, including the bad ones, in public.
Load-shedding created entire SA verticals
Solar and backup power installers, borehole drillers and armed response providers all exist at their current scale because of infrastructure failure, and they search differently: urgent, comparison-heavy, price-sensitive. Roughly 18,000 security firms compete here, and almost all still measure marketing in installs rather than monitored contracts — the number that actually pays their business.
Site speed is a real SA disadvantage
Latency to overseas origin servers quietly ruins Core Web Vitals for South African visitors on mobile data. Local hosting or a CDN with a Johannesburg or Cape Town edge is among the cheapest ranking and conversion wins available, and we handle it as part of website design and build work.
Traditional SEO vs AI SEO vs LLM SEO in South Africa
The three disciplines overlap but they are not the same investment, and the competitive picture in South Africa differs sharply between them.
| Dimension | Traditional SEO | AI SEO | LLM SEO |
|---|---|---|---|
| Goal | Rank on google.co.za page 1 | Get cited in AI Overviews | Be named in AI-assistant answers |
| Main levers | Keywords, technical health, links | Schema, structure, E-E-A-T | Brand mentions, entity consistency |
| SA competition | Moderate in metros, thin outside | Very thin | Almost none |
| Realistic timeline | 3–6 months | 4–8 weeks | Ongoing, compounding |
| How we measure it | Rankings, organic sessions, enquiries | Citation rate on tracked prompts | Brand mention rate in AI answers |
AI SEO is the widest open gap on this page. Almost nobody local produces the structured, directly-answered content AI systems extract from, so the barrier to being the cited source in your category is lower here than it will ever be again. Our guide to what AI SEO is and how it works covers the mechanics.
POPIA-Safe Lead Capture on South African Websites
Almost no SA marketing agency leads with this, which is strange, because it is the fastest way to lose the goodwill of the exact people you just paid to attract.
Get the lawful basis right
POPIA requires a lawful basis before you process personal information. For marketing to people who are not yet customers, section 69 means consent: a genuine, unticked opt-in, kept separate from your terms, in language a person can actually understand.
Collect less, and say why
Ask only for what you need to quote the job — every extra field is both a conversion killer and a compliance liability. State on the form what you will send, and make the unsubscribe path work on the first click.
Honour data subject rights
People can ask what you hold, correct it, or have it deleted. That means a published privacy notice, a registered Information Officer, and a real process for handling requests — not a mailto link nobody monitors.
We design forms, tracking and follow-up sequences around these constraints from the start, and the same thinking runs through our lead generation work. To be explicit: we are a marketing agency, not attorneys. Get a legal review before you rely on any of it.
What to Expect, and When
No agency can promise rankings. What we can promise is a schedule of work you can hold us to. The full engagement schedule is on how we work.
Weeks 1–2
Technical audit, Google Business Profile claim or clean-up, citation audit, keyword and competitor mapping, and analytics configured so we measure enquiries rather than sessions.
Weeks 4–8
Technical fixes shipped, schema deployed, first content cluster live, citations corrected. Map pack movement is commonly visible in this window in mid-sized metros, and early AI Overview citations can land here too.
Months 3–6
Competitive organic rankings in Johannesburg and Cape Town realistically consolidate in this range. Reporting shifts from rankings to enquiries, cost per enquiry, and which pages produce them.
Questions to Ask Before Hiring an SEO Company in South Africa
Ask these of us and of everyone else you are quoting. The answers tell you more than any portfolio.
“What exactly ships this month?”
A retainer should map to deliverables: pages published, technical fixes, citations built, schema deployed. If the answer is a list of activities rather than artefacts, you are buying time, not output.
“Which keywords, and what do they convert at?”
Ranking first for a term with fifteen searches a month is a screenshot, not a result. Insist on seeing estimated volume and commercial intent per target term before work starts.
“Who owns the assets if I leave?”
Your website, Google Business Profile, analytics, Search Console and ad accounts should be in your name, with the agency holding access. Any agency that owns your accounts owns your leverage.
“What is the notice period?”
Month-to-month is the SA norm. A twelve-month term with an early-termination penalty is a retention mechanism dressed as a commitment.
“How do you handle POPIA?”
A blank look means they are building your lead capture on a liability. Anyone running direct marketing in South Africa should answer this in one sentence.
“What would make you tell me not to buy SEO?”
There are real answers here: brand-new domain with an urgent revenue gap, a service with no search demand, or a sales process that cannot handle more enquiries. An agency with no honest disqualifier is selling, not advising.
South Africa SEO Questions
Typical South African market rates for an agency SEO retainer run from roughly R11,500 to R25,000+ per month, with freelancer and small-studio packages sitting lower at about R1,200 to R6,500 per month. Below roughly R5,000 per month you are usually paying for reporting rather than production. Our own SEO starts at $600 per month for local SEO and $1,000 per month for full SEO — approximately R10,800 and R18,000 at around R18 to the dollar.
Yes — all of our work is delivered remotely, and that is deliberate rather than a compromise. We are based in South Africa and we work with businesses in Johannesburg, Cape Town, Durban, Pretoria, Sandton, Centurion and Gqeberha without an office in any of them. SEO is screen work: keyword research, technical fixes, content, schema and reporting. What matters is that your Google Business Profile is correctly placed in your real service area, not where your agency sits.
If you serve customers in a physical area, yes. The local map pack is a separate ranking system from the standard blue links, and a verified, complete Google Business Profile is effectively the entry ticket. If you travel to customers rather than receive them, hide your street address and set service areas instead. Position Xero does not run a Google Business Profile because we have no premises to verify, but yours is one of the highest-return assets you own, and we set it up and optimize it as part of local SEO.
AI SEO is optimizing your content and markup so that AI answer systems — Google AI Overviews, ChatGPT, Perplexity, Gemini and Copilot — cite your business when they answer questions in your category. It matters in South Africa specifically because almost no local agency is doing it, so the competitive bar is unusually low. The same structured content that earns AI citations also tends to win featured snippets and voice results, so the work is rarely wasted even if AI referrals stay small in your niche.
Local map pack movement in a mid-sized metro often shows within 4 to 8 weeks once your Google Business Profile and citations are cleaned up. Competitive organic rankings in Johannesburg or Cape Town realistically take 3 to 6 months of consistent work. AI Overview citations can appear inside 4 to 8 weeks of restructuring content. Any agency promising page one in 30 days is either targeting keywords nobody searches or is not being honest with you.
Yes. Under POPIA you need a lawful basis to process personal information, and section 69 restricts unsolicited electronic direct marketing to people who are not already your customers. In practice that means an unticked opt-in checkbox kept separate from your terms, plain language describing what you will send, a working unsubscribe path, a published privacy notice, and a registered Information Officer. We build forms and tracking with these requirements in mind, but we are a marketing agency and not your attorneys, so get a legal review before you rely on anything here.
No. We follow the South African norm of month-to-month engagements, with ad spend budgeted and billed separately from the management fee so you always know what you are paying for work versus what goes to the platform. If a project scope such as a technical rebuild needs a short minimum term we will agree it upfront, but we do not use twelve-month lock-ins as a retention strategy.
